Guide · Buyer's checklist
How to choose an AI consulting firm.
Most lists of top AI consulting firms are written by firms that rank themselves. This guide ranks no one, including us. It gives you the criteria, the questions and the red flags, so you can judge any firm, large or small, against your own situation.
Disclosure: Cyndra AI is an AI consulting firm, so we have a stake in this question. Last reviewed 26 October 2026.
Before you compare firms
Start with the problem, not the firm.
- Decide what you are buying: a strategy, a working system, trained people, or all three.
- Name one or two real tasks you want AI to help with. A firm that cannot discuss them concretely is the wrong firm.
- Write down your constraints: data rules, systems you will not replace, who owns the budget, and when you need results.
Firm types
The six kinds of AI firm on most lists.
Each is the right choice for someone. Match the type to the job before you compare names.
Global consultancies and the Big Four
Broad teams, governance and change programs, and global reach. Often the right call for very large, multi-country rollouts. Expect a longer sales cycle and teams sized for large enterprises.
Systems integrators and development shops
Custom software, data platforms and integrations at scale. Strong when the main job is engineering. Ask how they will train your staff to run what they build.
Boutique strategy and implementation firms
Small teams that set priorities with your leaders and build with your staff. Usually quicker to start and closer to the work. Ask about their bench and support after the first project. Cyndra AI is in this group.
AI training providers
Courses, cohorts and workshops for staff or executives. Good for AI literacy at scale. Ask whether the training happens on your own work, and who builds and maintains workflows afterwards.
Freelancers and automation agencies
Fast and flexible for one well-defined automation. Ask about documentation, security practices and who supports the work when that person moves on.
Software vendors with services teams
Implement their own product. The right choice when you have already picked the product. Expect their advice to start from it.
The shortlist test
Ten questions to ask any AI consulting firm.
Ask every firm the same questions, and ask for the answers in writing.
- What will be working, and in whose hands, at the end of the first month?
- Can you build something on one of our own tasks before we sign a large engagement?
- Who does the work: the people on the sales call, or a different team?
- Which AI tools will you use, and can we keep using the ones we already pay for?
- Who owns what you build: workflows, prompts, code and documentation?
- What access do you need to our systems and data, and do you start read-only?
- How do you train our people, and who maintains the workflows after you leave?
- How do you decide where AI should not be used?
- What does it cost to keep running after the project, and who is that paid to?
- What are the terms: minimum length, notice, and anything that locks us in?
Red flags
Signs to walk away.
- The firm calls itself the top or number one AI firm, with no independent method behind the claim.
- A roadmap or slide deck is the main deliverable, and nothing is working at the end.
- Every answer leads to the firm's own software platform.
- No clear answer on data access, security review, or which steps a person must approve.
- Savings or headcount cuts are promised before anyone has looked at your work.
- Nothing in writing about who owns the work, or a lock-in clause you only find in the contract.
Rankings
How to read a top AI consulting firms list.
Lists are a fine place to find names. They are a poor place to decide.
- Check who published the list. Many are written by a firm that includes itself, often near the top.
- Look for a method: what was measured, which firms were considered, and when the list was last updated.
- Look for paid placement. Some directories sell featured or sponsored positions; good ones label them.
- Count reviews as evidence only when they are verified, recent, and describe work like yours.
- Use lists to build a long list. Then run the ten questions above on every firm, including the ones at the top.
Training
Choosing AI training for executives or employees.
The same logic applies when you are buying training rather than a project.
- Is the training done on your own work, or on generic examples?
- Does something get built during the session, so people see what AI does well and where it fails?
- Is it live, with a person who can answer questions about your tasks?
- Does it cover safe use: what can be shared with an AI tool, and what needs approval?
- What happens the week after: named owners, a plan, follow-up?
- Does it train on the AI tools you already pay for?
Where Cyndra AI fits
If you are comparing us.
Cyndra AI is a boutique AI strategy and implementation firm that works as an embedded AI department, mostly for real estate developers and operating companies, usually starting in accounting and reporting. If you need a multi-country transformation program, a global consultancy is likely a better fit.
Executive AI Training
A one-day workshop or offsite for your leadership team, built on your own work.
Corporate AI training for teams
Live AI training for employees on their own work, inside the tools you already pay for.
Embedded AI Department
An outside team that works as your AI department, month after month.

FAQ
Choosing an AI firm, answered.
What are the top AI consulting firms?
There is no neutral answer, and many published lists are written by firms that include themselves. The firms named on these lists fall into types: global consultancies and the Big Four, systems integrators, boutique strategy and implementation firms, training providers, freelancers and agencies, and software vendors with services teams. The right one depends on your size, your systems, and whether you need strategy, a working system, trained people, or all three.
What should a mid-sized company look for in an AI consulting firm?
A firm that builds something working on one of your own tasks early, trains your people, leaves you owning the work, and starts with read-only access to your systems. Large firms can do this, but their teams and processes are usually sized for very large companies; boutique implementation firms are often a closer fit for companies with tens to hundreds of staff.
How much does AI consulting cost?
It depends on the model: fixed-scope projects, monthly retainers, day rates for workshops, or per-seat training. Ask what is included, what it costs to keep the work running afterwards, and who that ongoing cost is paid to. Cyndra AI does not publish prices; engagements are scoped after a free live build.
What is the difference between an AI consulting firm and an AI training provider?
A consulting firm decides what to do and usually builds it. A training provider teaches people to use AI. Some firms do both. Either way, check whether the training happens on your own work and who maintains what gets built.
How do I choose AI training for executives?
Pick a program that works on your own business rather than other companies' case studies, builds something during the session, covers safe use, and ends with decisions and named owners. A course for one executive teaches concepts; a working day with the whole leadership team produces decisions.
Should we hire an AI consulting firm or build an in-house AI team?
Build in-house when AI is core to your product or you have enough steady work for full-time specialists. Use an outside firm to start faster, cover strategy, engineering and training at once, and leave the skills with your staff. Many companies do the second first, then hire.
