How ShopPlanet Got BCG-Level Customer Analysis for a Fraction of the Cost

The challenge
The problem we set out to solve.
ShopPlanet, an e-commerce brand, needed to understand their customer base at a deeper level. Who were their best customers? Which segments were most likely to repurchase? Who was at risk of churning? And most importantly, how should they communicate differently with each group? They approached BCG for a customer analysis and retargeting strategy. The quote came back at $250,000 for a 3-6 month engagement. For a growing e-commerce brand, that budget was prohibitive. But the need was real. With 15,000 customers and no segmentation strategy, they were sending the same emails to everyone and watching engagement rates decline. They needed enterprise-level customer intelligence without enterprise-level pricing. The question was whether AI could deliver the same depth of analysis that a team of management consultants would.
The solution
What we built and deployed.
We fed BCG's proposed scope of work directly into an AI agent configured for customer analysis. The agent reviewed the scope, identified what additional data points it needed, and requested specific exports from their Shopify backend and email platform. With the data in hand, the agent ran a comprehensive customer analysis across all 15,000 customers. It identified behavioral segments, purchase frequency patterns, average order values by cohort, churn risk indicators, and lifetime value predictions. Each segment received a detailed profile with recommended communication strategies. The agent then drafted personalized email sequences for each customer segment. High-value repeat buyers received loyalty and early-access messaging. At-risk customers received re-engagement sequences. New customers received optimized onboarding flows. First-time browsers received targeted conversion sequences. All tailored to the specific behaviors and preferences of each cohort.
